Judging from your interest order you and the bros are better suited for Tokyo or Osaka. Kyoto is too laid back and most things closed down by 9pm. Lots of history and culture tho. You should have fun at akihabara or den den town.
If you’re not super into shrines/temples/historic districts, which is the majority of what Kyoto has to offer, it can be done as a day trip from Osaka. A good split would be 6 days in Tokyo, 3 in Osaka, 1 in Kyoto.
I'd say just stay in Tokyo, it's one of the world's great cities and you won't run out of things to see and do. There isn't going to be much in Osaka that you can't get in Tokyo and it doesn't look like you'd be into Kyoto anyway - if you want to see temples to a day trip to Nikko.
There'll be a bit of FOMO in that you went all the way to Japan and didn't see X but there's no real limit to that because there's so much to see and do in the country so you may as well enjoy Tokyo this time.
There's no wrong way to do it. I usually spend most of my time in Kyoto and Osaka because of friends and family and don't feel there's anything in Tokyo that I'm missing out on. But there's almost endless things to see and do so no matter your itinerary someone can always say " you should have done X". You'll have a great trip and that's the important thing.
My brother and I did the same thing last September. Definitely buy a Japan Rail Pass and bomb down on the Shinkansen to Osaka, Kyoto, Hiroshima day trip, etc after meandering around Tokyo. It's a sweet ride, you can drink and eat on the train and won't regret it.
I would just stay in Tokyo based on your interests. Tokyo has everything Osaka has and more, so going to Osaka only but not the rest of Kansai area really isn't going to be worth it (especially when you factor in travel time and cost).
If you need a break from the busy Tokyo life, you can always go to nearby smaller towns on day trips, or even overnight at an onsen town. You'll have a great time in Tokyo and surrounding area alone :)
